The Skool community plan for dental practice owners

A private, vendor free peer room where independent dental practice owners post the same six numbers every month, benchmark against real peers, and leave with one concrete change to try.

Published 21 September 2026

Why this niche works

The scarce thing here is not advice, it is other people's numbers. Every owner can find an industry benchmark, but a national average cannot tell you why your hygiene reappointment rate sits where it does, or what the owner down the road did about theirs. The only people who have the real figures are other owners, and in normal life they have every reason to keep them quiet. A private room of owners who are not competing with each other is the one place those numbers can be put side by side, and nobody else can sell that.

Ownership is lonely in a very specific way. An independent owner is usually the only person in the building who sees the whole picture, and cannot talk collections or overhead with associates or staff. The people who will talk about it, consultants and vendors, are nearly always selling something. That is why the no vendor rule is not a policy footnote on this plan, it is the product, and it is why owners will pay a serious monthly price for a room that holds it.

The recurring moment already exists: month end. Every owner looks at their numbers when the month closes, whether they want to or not. Numbers Night hangs the community on a ritual that is already on the calendar rather than inventing a new habit, which is the hardest thing any paid community has to do. And because the price per head is high and the room is capped small, it takes only 25 members to reach real money, few enough to fill from one dental society and a handful of study clubs.

What the numbers actually look like

Assuming 25 members paying $199 a month.

Gross member revenue
$4,975 a month
Skool fees on Hobby, $9 plus 10%
about $514 a month
Skool fees on Pro, $99 plus 2.9%
about $251 a month
Take home on Hobby
about $4,461 a month
Take home on Pro
about $4,724 a month
Crowns needed to bill the same, at $1,200 each
about 4 a month

The $1,200 crown fee is an assumption, so put in your own. It is also production, not profit: after the lab bill and overhead an owner keeps well under half of it, so the honest comparison is nearer ten crowns a month. Pro overtakes Hobby at roughly $1,270 a month of member revenue, which at $199 a head is about 7 members, so on this plan Pro is the cheaper choice almost from the start. Both fee lines include Skool's $0.30 per transaction. The cap of 30 is part of the design, so 25 is close to the ceiling rather than the floor. Run your own numbers in the earnings calculator rather than trusting these. Open the earnings calculator.

Positioning

In 90 days you will have three months of comparable data sitting next to other owners' real numbers, a clearer sense of what to fix first, and at least one change implemented because of peer benchmarks and hot seat feedback.

The offer

This is a private peer group with one core monthly ritual: everyone posts the same six numbers in a private thread, then we meet for a 90 minute Numbers Night call where three owners get a structured hot seat. Between calls, you use an ask an owner thread to get practical answers from other owners within 48 hours, plus a small vault of templates you can put to work fast. No selling, no vendor pitches, no perfect practice posturing. Just real numbers and owner to owner fixes.

Weekly structure

A light weekly rhythm with one high impact monthly event, Numbers Night, and ongoing peer Q and A. Designed for busy owners.

  • Office hours, 30 minutes and optional: quick wins, and unblocking one stuck issue
  • Hot seat prep thread, asynchronous: nominate yourself and upload context for the monthly hot seat
  • Ask an owner thread, reset weekly: ask one question, answer one question
  • One metric spotlight, rotating through the six numbers: what moved, what didn't, and why
  • Win and learn share, a five minute post: one change you tried and the result

The monthly numbers post goes up, peers benchmark and comment within 72 hours, and the hot seats are chosen. Each hot seat owner commits to one change and posts a 14 day follow up, and the community tags them and checks in.

Modules and themes

  • Collections: tightening daily deposit and claim follow up habits
  • Overhead percent: small operational cuts and scheduling efficiency without chaos
  • New patients: source tracking and simple front desk conversion improvements
  • Hygiene reappointment: scripts, timing, and the reactivation workflow
  • Case acceptance: treatment presentation flow and next step clarity
  • AR over 90 days: an aging cleanup plan and an accountability cadence

What keeps people coming back

  • Monthly Numbers Night and hot seats, the primary retention engine
  • The 48 hour ask an owner response expectation, which builds reciprocity
  • Metric spotlight posts that prompt quick comparisons and tactics
  • 14 day follow up posts for hot seat owners, which close the implementation loop

Your first 20 members

Where they are

  • State and local dental society meetings and study clubs, in person conversations after the meeting
  • Dental practice owner Facebook groups where selling is limited: comment first, then DM
  • Dental residency alumni networks and local colleague circles, through warm introductions
  • Dental podcast and newsletter communities: engage in the comments, then invite
  • Practice management software user groups, where owners discuss reporting, AR and hygiene
  • Your accountant and attorney: ask for owner to owner introductions, not referrals from vendors

DM

Hey [Name], quick question. If you could see 25 other independent owners' real monthly numbers side by side (collections, overhead percent, new patients, hygiene reappointment, case acceptance, AR over 90 days), would that be useful right now?

I'm starting a small, vendor free peer room capped at 30 owners. Monthly Numbers Night: everyone posts the six numbers privately, then a 90 minute call where three owners get a hot seat. Not coaching, not done for you. Owner to owner.

If you're an owner (one to three locations, first five years) and you're willing to share privately, want an invite to the first month?

Subject: Private peer room for owners sharing real numbers

Hey [Name],

I'm putting together a small private peer group for independent dental practice owners (one to three locations, first five years) who will share the same six numbers every month: collections, overhead percent, new patients, hygiene reappointment, case acceptance, and AR over 90 days.

Once a month we do "Numbers Night": everyone drops their numbers into a private post, then we do a 90 minute call where three owners take a structured hot seat. Between calls there's an ask an owner thread, answered by other owners within 48 hours, and a small vault of templates: huddle agenda, hygiene scripts, associate agreement checklist, fee schedule review.

It's vendor free and capped at 30 so the format works.

Would you like to be part of the first cohort? If yes, I'll send the details and a quick fit check.

In person

I'm building a small private peer group for independent owners where everyone shares the same six numbers every month and we do a 90 minute Numbers Night hot seat call. It's vendor free and capped at 30. If you're in your first five years of ownership and open to sharing privately, want me to send you an invite?

Your announcement post

Looking for 20 independent practice owners willing to share real monthly numbers, privately and vendor free

If you're an independent dental practice owner (one to three locations, first five years) and you're tired of guessing whether your numbers are "good", I'm starting a private peer room built around one simple ritual.

Each month, everyone posts the same six numbers privately:
1) Collections
2) Overhead percent
3) New patients
4) Hygiene reappointment rate
5) Case acceptance
6) AR over 90 days

Then we do a 90 minute Numbers Night call where three owners take a structured hot seat and leave with one change to implement.

This is not a coaching retainer and not a place for vendors, consultants or recruiters.

If you're open to sharing your numbers privately and want to benchmark against real peers, comment "OWNER" and I'll DM you a fit check and the details.

Comment "OWNER", or DM me, and I'll send the fit check and the first Numbers Night date.

Pricing

$149 to $249 a month, starting at $199, with a hard cap at 30 members.

Keep Skool paid from day one to protect confidentiality and participation. Use a short fit check call and a written confidentiality and no vendor policy as the main conversion assets. If you want a low friction front door, run a one time free Numbers Night preview call off platform for qualified owners only, then invite them into the paid room.

Add a small optional course only once participation is consistent, at least 15 active members, and you can see the same questions repeating. Keep it tight: how to calculate the six numbers, the definitions, reporting screenshots, and the monthly rhythm. Use it to reduce onboarding friction, not to replace the peer group.

If one owner implements a single change that improves one metric, such as AR follow up cadence, hygiene reappointment scripting or schedule utilization, and saves a few hours or stops some avoidable leakage, the membership can pay for itself in time and clarity alone, before any operational impact. The clearest value is faster decisions from real benchmarks and peer tested fixes.

Hooks

  • Benchmark your practice against real owners' numbers, privately.
  • Same six numbers. Every month. No guessing.
  • A vendor free owner room where people share what they usually hide.
  • Stop comparing yourself to Instagram. Compare to a real scoreboard.
  • Numbers Night: post your metrics, then get a plan.
  • If you're in your first five years of ownership, this is the room I wanted.
  • Not coaching. Not consulting. Just owners helping owners.
  • See what normal looks like for collections, overhead, AR and hygiene.
  • Make one change a month based on real peer data.
  • A private hot seat format for dental owners who want clarity.
  • For owners who are done with vague advice and ready for specifics.
  • You don't need more content. You need comparable numbers and a next step.

What members are already thinking

  • I don't know if my overhead is truly high or just feels high.
  • My AR over 90 days keeps creeping up and I'm not sure what to change first.
  • I'm getting new patients but not the right ones, or not converting them.
  • Hygiene is full but reappointment is inconsistent.
  • Case acceptance feels like a mystery depending on the day.
  • I hear about industry benchmarks but they don't match my reality.
  • I'm tired of advice from people who won't share their own numbers.
  • I want to ask dumb questions without getting judged.
  • I don't have time for a massive program. I need one practical lever.
  • I don't want vendors in the room.
  • I want accountability without being managed.
  • I'm early in ownership and want to avoid expensive mistakes.

Objection handlers

  • Confidentiality: the group is private, paid and vendor free. Members agree to strict confidentiality, with no screenshots and no sharing of names. You control how much context you add beyond the six numbers.
  • Time: the core commitment is one monthly post and one 90 minute call. Everything else is optional and designed to be lightweight.
  • Fear of judgment: the room is built for owners in their first five years. The point is learning through comparables, not performance theater.
  • I already have an accountant or consultant: great, this is complementary. We're not replacing professionals, we're adding peer benchmarks and practical operator tactics.
  • I'm not sure my numbers are accurate: that's common. We provide a simple definitions sheet and help you get consistent month to month, and consistency matters more than perfection at first.
  • Cost: the price reflects a capped, high trust room with direct access to peers and structured hot seats. If you implement even one operational improvement, the time saved and the clarity can justify it.
  • What if vendors sneak in: there's an explicit no vendor policy and manual approval. Anyone who breaks it is removed.
  • I can't attend every call: calls are recorded, but hot seats go first to those who can attend live. You can still post numbers and take part asynchronously.

The first seven days

Day 1

Clarify positioning and build a qualified lead list

  • Finalize the name, the one liner, and the six number submission template.
  • Build a list of 30 to 50 specific owners to contact, warm contacts first.
  • Set up the Skool categories and draft the Rules and Start Here posts.

Day 2

Start conversations and validate the fit criteria

  • Send 20 DMs or emails to owners using the question first script.
  • Book 5 fit check calls of 10 to 12 minutes for days 3 to 5.
  • Draft the About page copy and the pinned post CTAs inside Skool.

Day 3

Create the minimum viable assets, and social proof by process

  • Upload version one of the four templates to the vault.
  • Post the intro post in one community that allows it, with no links, offering to DM the details.
  • Run 2 or 3 fit check calls and invite qualified owners immediately.

Day 4

Seed engagement so early members don't walk into an empty room

  • Welcome each new member personally and tag them in Start Here.
  • Post the first ask an owner thread and answer quickly to model the speed.
  • Publish the monthly Numbers Night schedule and how hot seats are selected.

Day 5

Convert interested leads and fill to 10 to 12 members

  • Follow up with every interested reply and offer a fit check time block.
  • Run 3 to 5 fit check calls and invite on the call.
  • Post the first metric spotlight and prompt members to respond with one sentence and one tactic.

Day 6

Lock in attendance and submissions for the first Numbers Night

  • Announce the first Numbers Night submission deadline and tag members.
  • Collect hot seat volunteers and confirm three owners.
  • DM any member who hasn't introduced themselves and ask a single easy question: which of the six numbers do you most want to improve first?

Day 7

Run the first live moment and build momentum toward retention

  • Host a 30 minute orientation, or go straight into Numbers Night if the timing fits.
  • Run Numbers Night with a clear structure: benchmarks, then three hot seats, then commitments.
  • Post the call recap with five takeaways and tag the hot seat owners with their 14 day follow up prompt.

Onboarding

Welcome. Read this first: how we keep this room high trust and useful

You're here because you're an independent owner willing to trade anonymity for clarity in a private setting.

This room runs on three things:
1) Confidentiality
2) Comparable numbers, the same six metrics
3) Implementation, one change at a time

Start by introducing yourself: practice type, number of locations, years as owner. Then post your first set of numbers using the template when you're ready. If you want a hot seat, nominate yourself in the hot seat prep thread with one specific issue you want to fix.

Reply with your intro: years as owner, how many locations, and which of the six numbers you want to move first.

Rules

  • Confidentiality: no screenshots, no forwarding, and no sharing member identities or numbers outside the group.
  • No vendors, consultants or recruiters. If you sell to dentists, this is not the room. No pitching, and no DMs to sell services.
  • Be specific and respectful. Share numbers and context without shaming or grandstanding.
  • Participation expectation: post your six numbers monthly, or note why you're skipping that month.
  • No clinical or patient identifying content. Keep discussion operational, with nothing that could identify a patient.

The weekly rhythm and the monthly Numbers Night. Save these now

  • Monday: the ask an owner thread resets. Ask one, answer one
  • Wednesday: metric spotlight post, rotating through the six numbers
  • Friday: win and learn share, one change you tried
  • Monthly: Numbers Night, 90 minutes, with three hot seats

New member checklist

  • Confirm you fit: independent owner, one to three locations, first five years, willing to share numbers
  • Read and agree to the confidentiality and no vendor rules
  • Post your intro: years as owner, practice type, biggest priority
  • Add the monthly Numbers Night to your calendar
  • Find and bookmark the numbers post template
  • Post your six numbers, or your best current estimate, before the deadline
  • Ask one question in ask an owner and answer one question from another member
  • If you want a hot seat, nominate yourself with a specific issue and what you've tried

What would kill this community

The plan above is the optimistic version. These are the four ways it actually goes wrong, and they matter more than anything in it.

The numbers stop arriving

The six numbers are the whole product. If half the room skips the monthly post, the benchmarks stop meaning anything, and the owners who did post feel exposed for having done it. That spiral takes about two months. Make it a rule with a consequence, no numbers means no hot seat, and post your own numbers first every single month, including the bad ones.

Two owners from the same town end up in the room

Nobody posts real collections next to a practice that competes with them for the same patients. It only takes one pair of local rivals to make both of them go quiet, and quiet members are the ones who cancel. Ask where every applicant practices at the fit check, and be willing to turn away a good owner because a neighbor got there first.

A vendor gets in

It rarely looks like a vendor. It looks like an owner who also consults on the side, or a member who starts sending helpful DMs that end in a sales call. The first time it happens, every other owner quietly starts rounding their numbers. The no vendor rule has to be enforced on the first offense, publicly, or it is not a rule.

The six numbers mean six different things

Collections or production. Overhead with the owner's salary in it or without. Case acceptance by treatment plan or by dollars, and practice management software that calculates it differently again. If the definitions drift, the comparisons turn into false precision, and somebody makes an expensive decision off a number that was never comparable. Publish one definitions sheet in week one and hold everyone to it.
